GTM ENGINEERING

What is GTM engineering?

GTM (go-to-market) engineering is the discipline of designing and building the technical systems that run a company's revenue motion: CRM architecture, buyer signals, data enrichment, AI, automation, routing, and measurement. A GTM engineer turns repeatable revenue work into systems, so people spend their time where judgment and relationships matter.

01THE ROLE

What does a GTM engineer do?

Most revenue teams still run on people doing repeatable work by hand: researching accounts, qualifying leads, updating the CRM, deciding who follows up. A GTM engineer builds and connects the systems that do that work, so the right account reaches the right person with the context to act.

Buying signals and intent data

Decide which signals matter to your motion, from pricing-page visits and job changes to hiring, funding, product usage, and intent data, and capture them in one place.

Website visitor identification and account matching

Match anonymous visits to companies and, where the data allows, to people. Then tie them to the accounts and opportunities already in the CRM.

Data enrichment

Add firmographics, technographics, contacts, and buying-group members to each record, and keep them current.

CRM architecture

Design the objects, fields, stages, and relationships so an account, a signal, and a person mean the same thing in every tool.

Lead scoring and qualification

Score accounts and contacts against your ICP and the signal itself, with the reasoning written to the record.

AI account research

Run AI research on each account and write what it finds to the CRM record before a rep reaches out.

Lead routing

Send each account to the right owner fast, based on territory, priority, and what the signal means, with real-time alerts where speed to lead matters.

Sales activation

Turn each decision into action: Slack alerts, tasks, sequences, email, ads, and lifecycle workflows, including signal-based outbound where it fits.

Measurement and feedback

Write outcomes back to the CRM, trace meetings, opportunities, and pipeline to the signals that produced them, and feed the results into scoring and routing.

02OUR APPROACH

How we approach GTM engineering

GTM engineering is more than connecting software. We work from the commercial strategy down: who you sell to, what you offer, and how you reach them decide which signals matter, the data behind them, the infrastructure that carries them, the action they trigger, and how the result is measured.

Then performance feeds back into both the infrastructure and the strategy itself. Slow routing or loose qualification is an engineering fix. The wrong audience, a weak message, or a channel that isn't working is a strategy fix, and Golden Ratio brings founder Nick McGuire's 15 years of performance marketing experience to it. The infrastructure matters. So does what you ask it to execute.

03COMPARISON

GTM engineer vs RevOps

The two roles overlap, and many teams need both. The difference is build versus run: a GTM engineer builds the systems that execute the motion, and RevOps runs and governs the process around them. Buyers often weigh an SDR agency too, so it's included here.

04AI

How AI fits into GTM engineering

An AI tool changes nothing until it's wired into the workflow: what it reads, where it writes, and who acts on what it produces.

In a GTM system, AI does the research, qualification, and drafting that people used to do by hand. It reads the CRM record, writes its findings back to it, and hands the decision to a rule or a person. Every step is documented, so the team can see why an account was scored, routed, or contacted.

People keep the decisions that need judgment and relationships: which accounts to pursue, what to say to a buying committee, and when to walk away. See how AI agents run inside that kind of system.

05A REAL BUILD

A GTM engineering build in production: Dakota Software

Dakota Software sells EHS and regulatory compliance software to enterprise operations, safety, and sustainability teams. Before the build, it ran on Zoho CRM, ZoomInfo, and one operations person who qualified, researched, and assigned every lead by hand. Golden Ratio replaced that with an Attio and Swan system in one quarter.

Dakota Software's GTM system, from a website visit to pipeline.
  1. 01. Signal: A visit to the website. For paid traffic, Dakota sees the exact keyword clicked and every page visited.
  2. 02. Identify: Swan identifies the company and the contact, creates or updates them in Attio automatically, and adds other members of the buying committee.
  3. 03. Understand: Swan qualifies the account against Dakota's ICP with structured reasoning, and an AI agent answers the qualification questions and writes its findings to the Attio record.
  4. 04. Act: Time-sensitive leads reach the assigned rep as a Slack alert with pages visited, ad keyword, intent signals, firmographics, and the AI research. Qualified leads that are not yet sales-ready go to nurture from the rep across email and LinkedIn.
  5. 05. Pipeline: Meetings and new logo revenue, measured six months after go-live.
  • 3x

    Discovery meetings booked

  • 6 months

To match a full prior year of new logo revenue

  • Zero

    Manual lead operations

The architecture came first: a data model designed before the build, signals treated as records in their own right, and an external platform writing directly into the CRM with no middleware layer. It was a one-person, one-quarter build, at the same cost as the stack it replaced.

06HIRE OR OUTSOURCE

Hire a GTM engineer or outsource the build?

Hire when there's a steady stream of GTM engineering work and someone senior enough to set the architecture. A full-time hire owns the system day to day and learns your motion in depth. Before you do, see what a GTM engineer costs and when to hire a GTM engineer instead of another AE.

Outsource the build when you need a working system first and don't yet know what the role should own. A fixed-scope build gets the architecture right, documents it, and hands it to whoever runs it next, which can be a future hire.

At Golden Ratio, that is a Signal-to-Pipeline Build in four stages. At launch you own the CRM changes and the data, the workflows, automations, AI agents, and integrations we build, the system logic behind them, and the documentation for all of it. If the work after launch is lighter than a full-time role, Managed GTM Engineering covers it as a fractional GTM engineer.
